4. Embedding
Full access to IMPACT accreditation and service features, including IMPACT Coach and Train-The-Trainer. LBI clinical and/or implementation coaching.

Intent
The Embedding Step offers a comprehensive, fully supported solution for schools, agencies, teams, programs and community seeking to build a whole-of-community approach to:
- Trauma-responsive practice (as a way of thinking and being).
- Creating a wellbeing- and trauma-responsive local community.
- Implementing a systemic and consistent practice approach to intentionally address diverse and complex client needs.
- Fostering a collaborative culture where diverse community members come together in ‘shared intent’.
Key Features
This step is delivered over a 12–36 month implementation period through a co-designed partnership between LBI and the school, program or community. Capacity building is guided by an evidence-based implementation strategy that has been refined, tested and evaluated across multiple contexts.
Communities participating in this step receive full access to the IMPACT Accreditation System and all core service features, including:
- Accredited IMPACT Training: – all site staff accredited to IMPACT Foundations (see previous step).
AI-activated embedding tools.
Resources and curriculum.
Specialist workshops and coaching modules.
Online Learning Management System.
All training, workshops and resources are contextualised to the community, with embedding supported through LBI-led implementation and/or clinical coaching. This ensures practical, real-world application and depth.
Long-term sustainability is secured by accrediting local IMPACT Coaches and Trainers, empowering the school community to lead and extend the work independently. The community also gains full member-level access to the IMPACT online resource library.

Detailed Offering
Seven Feature Implementation Strategy
The embedding phase is founded upon a seven-feature implementation strategy. This strategy (titled Resilient IMPACT) has been refined over an 8-year period, including through peer-reviewed research and evaluation.
1. Co-Designed Implementation and Positioning Plan
Intent and Features
This feature ensures that each capacity-building initiative is co-designed with the local community, aligning the intent, structure and outcomes of the work to existing strengths, priorities and goals. The focus is on building on what already works, ensuring the initiative is context-specific and that its purpose is clearly understood and owned by all stakeholders.
A dedicated LBI Community Lead works side-by-side with the community in an implementation coaching role, supporting the alignment and embedding of IMPACT content with local goals, priorities and expectations.
Before implementation begins, this process includes the co-creation of a clear communication plan and a positioning plan to align IMPACT with local values, language and systems. Where appropriate, this may extend to developing a whole-of-community framework that integrates IMPACT within broader wellbeing or trauma-responsive initiatives.
2. Foundational IMPACT Training
Intent and Features
This feature enables all community members to achieve IMPACT Foundations accreditation, providing the shared language, knowledge, skills and methods to deliver local goals and outcomes. It establishes a consistent, evidence-informed approach to wellbeing, growth and trauma-responsive practice across the community.
All foundational workshops, coaching modules, and online training are delivered over a 12-month period, aligned with the co-designed implementation plan.
3. Side-By-Side Coaching and Support
Intent and Features
IMPACT recognises that foundational training builds awareness, but it is through side-by-side coaching that this awareness transforms into practical skills and sustained action. In other words, through coaching and ongoing support, community members are empowered to move content along the features of the IMPACT capacity building cycle—from learn it, to live it, to apply it and ultimately to coach it.
The local Community Lead partners with the community leadership team to co-design a coaching program that draws upon the following three coaching features.
Implementation Coaching
A LBI-appointed Community Lead provides wrap-around, hands-on support, creating a collaborative process with local leaders. Together, they focus on building confidence, capability and shared ownership for the ongoing use of IMPACT.

Embedding and Deepening Modules
A skilled LBI IMPACT Trainer delivers specialist workshops and coaching modules whose growth intent (or learning competencies) is co-designed with the community’s leadership team.
The co-designed growth intent is drawn from the list of workshops outlined in the Explorer Step or from an expanded list of additional topics.

Clinical Coaching
A skilled IMPACT Clinical Coach provides a reflective, capacity-building process designed to guide the application of IMPACT content to complex clinical and non-clinical layers.

4. Community Champions
Intent and Features
A key outcome of the embedding phase is the sustainable delivery of IMPACT content as a shared way of thinking and being, continuing beyond direct LBI involvement or support.
While LBI provides a dedicated Community Lead to guide and coach implementation, the ultimate goal is to empower local leaders and community members to continue and grow this work independently.
To support this, two key capacity-building roles are established—IMPACT Coaches and IMPACT Trainers—who serve as local champions in embedding IMPACT principles within their own contexts.

IMPACT Coach
IMPACT Coaches are local community champions who are activators of growth and change within their community.
They are trained and accredited to intentionally bring IMPACT into everyday coaching conversations and side-by-side support across their community.
IMPACT Coaches are local capacity builders, empowering communities to sustainable embed IMPACT as a shared way of thinking and being.
They have full access to an online resource hub of modules, tools and resources that enable them to translate IMPACT into meaningful local action.
For further information, see IMPACT Coach manual.

IMPACT Trainer
IMPACT Trainers are accredited local members who formally train and coach others within their schools, agencies, programs or communities to achieve the IMPACT Foundations accreditation.
Progressing beyond the IMPACT Coach role, trainers gain access to an expanded suite of online resources, training materials, and facilitation tools.
As recognised leaders and capacity builders, IMPACT Trainers play a vital role in leading and empowering communities to sustainably embed IMPACT as a shared way of thinking and being.
For further information, see IMPACT Trainer Manual.
5. Embedding Tools and Strategy
Intent and Features
IMPACT provides a comprehensive range of language, methods, tools and resources designed to be embedded within the systems, policies, practices and culture of local communities. This ensures IMPACT is not just a program, but a sustained way of working that strengthens and delivers local outcomes.
LBI brings extensive experience in identifying and applying key embedding features that generate the greatest impact across diverse community contexts. Working alongside community leaders, the dedicated Community Lead co-designs an embedding strategy tailored to local goals and desired outcomes.
A core embedding tool used by many communities is the Growth Action Plan, while a widely adopted embedding process is the Community of Practice—both serving to translate IMPACT principles into ongoing, shared action and reflection.
6. Full IMPACT Resource and Module Access
Intent and Features
To support the local embedding strategy (see previous feature), all communities receive full access to the IMPACT Accreditation System and all online and publicly delivered training. This comprehensive access ensures that every community has the tools and guidance needed to sustain IMPACT practices over time. Available resources include:
AI-activated embedding tools.
Resource and curriculum library.
Growth Action Plan templates and exemplars.
- Hardcopy and digital factsheets and resources.
Family engagement strategies and tools.
7. Participatory Evaluation and Review
Intent and Features
Ongoing review and monitoring are essential features of every capacity-building initiative. This process is participatory by design, with LBI and the community co-designing, reviewing and monitoring implementation together to ensure alignment and accountability.
The Community Lead facilitates this process through regular implementation coaching conversations, which help to review progress, reflect on challenges, and continually reactivate the shared intent of the initiative. These conversations are grounded in three key questions:
- What is currently happening across the community’s implementation journey or local context?
- What are the most important goals or capacity-building priorities?
- How will these goals be achieved through coordinated, practical actions?
At agreed milestones, a more formal participatory evaluation may be conducted. This may include approaches such as Most Significant Change or other collaborative evaluation methods that capture both outcomes and community learning. LBI have a longstanding partnership with Central Queensland University which supports robust evaluation processes.
